Porsche said on 2 September that its sales organisation would change from 1 October. Five sales regions become four. Germany, the home market, joins the Europe region. North, Central and South America become one region, the Americas.

Two central departments, one for the Europe region and one for Overseas and Emerging Markets, are dissolved. Porsche says this brings responsibility closer to the markets.

Three of the four regional leads also run one of Porsche's sales companies. Robert Ader chairs Porsche Deutschland and leads Europe. Timo Resch runs Porsche Cars North America and leads the Americas. Mathias Busse runs Porsche Korea and leads Overseas.

**Porsche changed who leads each sales region, and it has not said which decisions moved with the change.**

I read this as a work-organisation problem: who owns what, and where a market's question goes next.

![Quoted from Porsche AG, 2 September 2026: the existing central departments for the Europe and Overseas and Emerging Markets regions will be dissolved; this streamlining will bring responsibility closer to the markets.](https://www.kihonlabs.com/api/figure?type=quote&text=As%20part%20of%20the%20reorganisation%2C%20the%20existing%20central%20departments%20for%20the%20Europe%20and%20Overseas%20and%20Emerging%20Markets%20regions%20will%20be%20dissolved.%20This%20streamlining%20will%20bring%20responsibility%20closer%20to%20the%20markets.&who=Porsche%20AG%2C%20press%20release%20on%20the%20reorganisation%20of%20its%20sales%20organisation&source=Porsche%20Newsroom%2C%202%20September%202026)

**What the sentence leaves out.** It does not say how many people the two departments had, which decisions they held, or where those decisions go now.

## The short version

Porsche cuts five sales regions to four from 1 October and dissolves two central departments.

Three regional leads also run a sales company, and Porsche has not said how their weeks split.

The target, set on 7 October, is 20% off sales and distribution costs in the medium term.

## Four regions, three leads with two jobs

The before-state is in Porsche's 2025 management report, signed on 22 February 2026. It lists five regions: Germany, Europe without Germany, North America excluding Mexico, China including Hong Kong, and Overseas and Emerging Markets, "which includes the remaining countries and regions".

Germany joins Europe under Ader. North America becomes the Americas under Resch, with Central and South America added.

China stays as it is under Alexander Pollich. Overseas and Emerging Markets is realigned under Busse, with a focus on the Middle East and Asia.

Two vice presidents move. Christiane Zorn, Vice President of the Overseas and Emerging Markets region, goes to Volkswagen Group Africa on 1 October. Iryna Kauk, Vice President of the Europe region, becomes CEO of Porsche Schweiz on 1 January 2027.

Porsche does not say how many people worked in the two dissolved departments, or where their work goes. The release says the new structure is scheduled to take effect from 1 October; Porsche has published nothing since to say that it did.

Porsche delivered 178,532 cars in the first nine months of 2026, down 16%, with China down 33%. Porsche puts the overall fall on a persistently challenging market and its value-oriented sales strategy, names the end of the 718 line among the reasons in North America and Overseas, and calls market conditions in China challenging.

On 7 October, at its Capital Markets Day, Porsche set a target of 20% lower sales and distribution costs in the medium term. It named "reducing the sales regions from five to four" as one lever.

**Four regions, one date.** Every region fell in nine months, China most; the two departments that served Europe and Overseas are dissolved on the day the chart changes.

## One market question, before and after

Take the smallest unit: a market CEO who needs an answer from above. A car allocation, a price position, a dealer programme.

How that question travels inside is my reading from outside; Porsche has published no process.

Before 1 October, on that reading, a question from Porsche Schweiz went to the central department for the Europe region. That department had one job: the region.

After 1 October the question goes to Ader, who also chairs Porsche Deutschland, a market of 20,954 cars in nine months.

That is why the outcome changes. If the lead decides, the answer is one step shorter. If it waits behind his own market's week, it is slower.

Now multiply by every market in Europe, every market in the Americas, and Busse's region across the Middle East and Asia.

![One market question before and after 1 October, my reading: a market CEO asks; before, the central department for Europe answered; after, the Regional Lead Europe, who also chairs Porsche Deutschland; one person holds a market and a region; Porsche has published no count of the days.](https://www.kihonlabs.com/api/figure?type=steps&title=One%20market%20question%2C%20before%20and%20after%201%20October&sub=My%20reading%2C%20not%20Porsche%27s%20process%20map&rows=Market%20asks%7CA%20market%20CEO%20needs%20an%20answer%20from%20above%3A%20a%20car%20allocation%2C%20a%20price%20position%2C%20a%20dealer%20programme.%3B%3BBefore%201%20October%7CThe%20question%20went%20to%20the%20central%20department%20for%20the%20Europe%20region%2C%20a%20department%20whose%20only%20job%20was%20the%20region.%3B%3BAfter%201%20October%7CIt%20goes%20to%20the%20Regional%20Lead%20Europe%2C%20who%20also%20chairs%20Porsche%20Deutschland%2C%20a%20market%20of%2020%2C954%20cars%20in%20nine%20months.%3B%3BThe%20lead%27s%20week%7COne%20person%20now%20holds%20a%20market%20and%20a%20region.%20Porsche%20has%20not%20said%20how%20the%20week%20is%20split.%3B%3BThe%20answer%7CFaster%20if%20the%20lead%20decides%2C%20slower%20if%20it%20waits%20behind%20his%20own%20market.%20Porsche%20has%20published%20no%20count%20of%20the%20days.&source=Porsche%20Newsroom%2C%202%20September%20and%209%20October%202026%3B%20the%20path%20is%20the%20author%27s%20reading)

**One step fewer, one job more.** The question has one department fewer to cross, and the person who answers it now also runs one of Porsche's sales companies.

The cause is how the work is organised: two departments dissolved and three people given a second role on one date. You see the symptoms as work done twice when a market asks two people, and as targets missed when an answer comes late.

The bill is the cars not sold while your question waits, priced at the margin each should have carried. Add the growth a lead cannot plan because the second job took the hours.

## The bill, in the company's own units

Start with the saving Porsche names itself. Distribution expenses were €2,796 million in 2025, 7.7% of revenue.

Twenty per cent of that line is about €560 million a year, in the medium term.

Per car delivered in 2025, that is about €10,000 of distribution cost, so the target is about €2,000 per car. Porsche's 20% covers "sales and distribution costs"; whether that is the same line as the report's, Porsche does not say.

Now the side nobody has priced. Automotive revenue of €32,185 million over 279,449 cars is about €115,000 per car. Porsche delivered 178,532 cars in nine months.

Suppose the new path wins or loses one order in a thousand: about 180 cars, and about €21 million of revenue in nine months.

The one in a thousand is my placeholder. The rest are Porsche's numbers.

Read from outside, this is a cost cut with an organisation chart attached. The chart came first, on 2 September, and the target five weeks later. Porsche's 20% rests on the levers it names: four regions instead of five, more cost-efficient sales processes, and efficiency gains in the distributor and sales organisation. Whether four leads answer faster than two departments did, nobody has published.

## What this does not establish

It does not show that decisions are faster. Porsche has published no measure of decision time, so "speeding up decision making" is a stated aim, and I would not read it as a result.

It does not show that three people can hold a market and a region at once.

What would settle it for you is a count: days from a market request to an answer, same decision types, the quarter before 1 October against the quarter after.

## Where Kihon stands

I read two departments dissolved and three leads with two jobs as a handoff that moved. Every question that used to go to a central department now goes to a person who also runs a sales company. Porsche has not published what that does to the days each answer takes. That count is what we do: the decisions your markets wait on, the days each waits, and the hours the lead loses, priced at margin.

When a structure like this takes effect on a date, it is Kihon's [Operation](https://www.kihonlabs.com/operation/) work: running your commercial system through the change with an owner and a day count for each decision type. The same question fits an [industrial company](https://www.kihonlabs.com/industrial-and-manufacturing/) of two hundred with three regional leads. [Thirty minutes on your own decisions](https://www.kihonlabs.com/contact/#start) is where we would begin.

## One thing to try this week

1. List the ten decisions your markets wait on most, and write the desk that answers each today.
2. Count the days from request to answer for the last ten of each, before you redraw the chart.
3. Write the weekly split for every leader who holds two jobs, and check it after ninety days.

## Three questions to ask

### Who answers a market's question after the change?

The release names the lead; it does not name the decisions. Ask for the list of decision types with a name next to each, and treat your chart as the cover page.

### What did the two central departments actually decide?

Porsche does not say, and most companies never write it down. Ask your markets which answers they used to get from that department, and where they get them now.

### How would you know decisions got faster?

By counting days. Ten requests before the change and ten after, same types, and the median of each; a stated aim gives you no measure.
